Why Succulents Need Gritty Soil (And What Happens When They Don't Get It)

Quick answer

Succulents need grit because their roots evolved to breathe air, not sit in moisture. In dense soil, water clings to fine particles and starves the roots of oxygen for days. The roots suffocate, bacteria move into the dead tissue, and the rot becomes irreversible.

A gritty mix drains immediately and lets air reach the roots within hours. The difference shows within weeks.

How a succulent root breathes

Most plant roots take oxygen from two places: dissolved oxygen in soil water, and air pockets in the substrate itself. For a tropical plant in moisture-retentive soil, the dissolved oxygen is enough.

Succulent roots are not built that way. They evolved in sand, gravel and rocky scree, where water passes through quickly and air pockets dominate. Their anatomy assumes that environment. Put them in dense, moist potting soil and you have changed the assumption underneath them.

There is nowhere to breathe between waterings. The soil holds water against the root even when you are not watering it.

Root tissue dies from oxygen starvation, and the dead tissue then becomes a substrate for opportunistic bacteria and fungi. That is why watering once a month does not save a succulent in the wrong soil.

Eight weeks to collapse

The progression is gradual, and almost entirely invisible until the late stages. This is what is happening while the plant still looks fine.

  • Week 1–2. Roots that should be firm and white turn soft and slightly discoloured. Nothing at all is visible above the surface.
  • Week 3–4. Lower leaves drop or yellow. This is the dangerous moment: it reads as underwatering, so people water more and accelerate the problem.
  • Week 5–8. The base of the stem softens and visible mush appears. By this point most of the root system has already gone.
  • Week 8+. The plant collapses, and it looks like a sudden death. It has in fact been dying for two months.

By the time you can see symptoms above the surface, the problem below it is severe. Getting the substrate right at the start is dramatically more reliable than trying to rescue a rotting plant.

Three tests for “gritty”

The word gets used loosely on packaging. A mix has to pass all three of these, and a typical big-box “succulent and cactus mix” usually fails every one.

  1. Mostly inorganic. Perlite, pumice, akadama, hyuga and biochar should make up at least half the volume, and around 70 per cent in a good mix.
  2. Visible particles. You can pick out individual chunks with your fingers. Each particle is 2 to 8 mm, not powdery.
  3. Immediate drainage. Pour water on top and it drains through in seconds. It should never pool on the surface.

Reading the label

Ingredient lists are sorted by volume, so the first ingredient is the dominant one. A mix that leads with peat is a peat mix, no matter how much perlite follows it.

Common questions

What are akadama and hyuga?

Both are Japanese volcanic rocks long prized in succulent and bonsai growing. Akadama is a clay-based granule that holds nutrients well. Hyuga is a pumice-like aggregate that adds drainage and air pockets. Together they are considered premium components for a fast-draining mix.

Can I make my own gritty mix?

Yes. The classic recipe is one part pumice, one part orchid bark, one part akadama or hyuga. The components are available from specialty bonsai suppliers, though in small quantities they usually cost more than a pre-blended bag.

How often should the mix be changed?

About once a year. Even a gritty mix slowly accumulates fine particles as the organic fraction breaks down, and those fines are what start holding water again. Changing it usually coincides with potting up for new growth.

Does the mix include fertiliser?

No added fertiliser, deliberately. There is trace nutrition from the bark and other components as they break down, but plan to feed with a standard houseplant food at half strength two or three times across the growing season.
